Old Customers Brought New Ones — Nine Buyers at One Table

Mohammed and Chidi each brought people along — nine buyers at one table. By month-end that dinner had turned into four orders worth USD 1.07 million. Referrals made up 43% of this year's closed deals — more effective than advertising.

Old Customers Brought New Ones — Nine Buyers at One Table

December 17th, a Hunan restaurant next to our company in Panyu, Guangzhou. The biggest private room, one table, nine buyers plus the three of us — twelve people.

Of the nine buyers, only three had found us on their own. The other six were brought by old customers.

Mohammed came from Tanzania with two fellow countrymen — one in mining, one in logistics. Chidi came from Nigeria with his cousin, who runs a building-materials business in Abuja. Two more Kenyan customers came on Joseph's referral. It was their first trip to China together since the pandemic ended, landing right at year-end.

On pickup day I made three runs to Baiyun Airport — the flights came in staggered. The last one touched down at 1 a.m. and I had them at the hotel by almost three. At nine the next morning, everyone was there, full of energy.

Nine buyers, six phones filming the whole time — the equipment, the warehouse, the inspection process — sending it all back to their home countries. I didn't stop them; I walked them around for it. A place that dares to be filmed is a clean place.

That dinner ran three hours. This piece records how the math worked out.

Where referrals come from

Mohammed bought his first machine from us in 2019 — a used road roller. Over five years he's bought thirty-four machines from us, working up from rollers to generator sets.

Last July his yard caught fire and two machines were burned. Our partner repair shop in Tanzania went over that same night — fixed what could be fixed, replaced the rest at cost. Since then he tells everyone about us.

Chidi's story is simpler. This March, an excavator he bought arrived at port with a dead AC compressor. We air-freighted one from Guangzhou; the 620-yuan freight was on us, and he didn't pay a cent. That's how his cousin's business came our way.

Joseph wasn't there — he was in Dar es Salaam — but the two Kenyan customers he sent mentioned his name walking in the door: Joseph said your inspections are thorough. One sentence from a repair-shop owner beats half a year of our salesmen's legwork.

What one dinner turned into

Before dinner they spent three hours looking at machines at our yard. Forty mu of lot, over a hundred machines. The nine buyers split into three groups — I led the walk, Chen Guodong talked machine condition, Xiao Wang took notes.

The mining man stayed longest at the yard. He lay under an excavator for twenty minutes looking at the undercarriage, then got up, clapped the dirt off his hands, and said the undercarriage had never been touched — a good machine. When a pro reaches out his hand, you know at once whether there's anything there.

At the table we didn't talk price; we talked needs. The mining man wanted five 30-ton-class excavators, delivery in Q1 next year. The logistics man wanted two tractor trucks to start with. Chidi's cousin asked about generator sets — his building-materials plant loses power too often and needs a 100 kW standby unit.

By December 31st, that dinner had become four orders: five excavators, two tractor trucks, one generator set, three loaders. Total contract value: USD 1.07 million. Two buyers are still talking — no rush. People who've seen the goods don't run away.

How much referrals account for

I went through the full-year ledger. In 2024 we closed 147 orders; 63 of them came from referrals — 43%.

In 2021 that number was 19%. It more than doubled in three years. We went to five expos and spent 340,000 yuan on ads, and none of it beats one sentence from an old customer.

A customer bought with ads asks about price first. A customer brought by an old customer asks first: where's the machine, can I see it?

Referral orders have another advantage: fast payment. In eight out of ten of those 63 orders, the balance cleared before shipment. Ad-sourced customers average forty-five-day terms. You can't see trust, but it lies right there in your cash flow.

What the dinner cost

The Hunan restaurant, twelve people: 2,300 yuan. The hotel next to the company, nine people, six rooms, three nights: 7,200 yuan.

As he left, Mohammed said he's coming back next March with two more people. I said fine — the rooms will be waiting.

Nine years into this export business, here's the thing I believe most: being straight with a customer about the flaws on the machine in front of you beats developing ten new customers. That dinner was the proof.
